Copper-clad laminate (CCL) manufacturers are into their seventh round of price increases this year, while DRAM contract prices increased by 60% quarter-on-quarter in Q2 and lead times for microcontrollers have extended to as much as 52 weeks. Unlike the 2018 MLCC shortage and 2021 chip shortage, today’s supply chain pressures are being driven by a structural change in demand, with the enormous growth of AI computing putting pressure on production capacity. Selina Lee, VP of SCM at electronics manufacturing services provider, Ryder Industries, explains how a proactive approach to supply chain management can help reduce purchase price variance (PPV) and protect production timelines.

Step one: Looking beyond the immediate purchase price

PPV refers to the difference between the previous purchase price and the new price actually paid for a component or material. When component prices are moving quickly, reacting only when an increase reaches the bill of materials can leave manufacturers with limited options.

Ryder’s approach begins with monitoring raw material markets, including metals, IC manufacturers, and the raw materials used in PCB production. Where supply is expected to tighten, working with customers to forecast demand and advance purchasing can allow suppliers to secure raw materials and allocations before demand increases further.

This cannot eliminate market-driven price increases, but it can buffer inventories at earlier pricing levels and reduce the immediate impact on the bill of materials. In fact, Deloitte’s 2026 analysis of AI infrastructure notes that companies that locked in component supplies months in advance may face less immediate pressure, with procurement potentially shifting from just-in-time to just-in-case as supply constraints persist.

Step two: Building resilience through multiple sources

A supply chain that depends too heavily on a single component source can be particularly vulnerable when availability changes.

For electronic components, Ryder industries is therefore qualifying suppliers across China, Southeast Asia, Europe and North America, with particular focus on high-volume components such as ICs and multilayer ceramic capacitors (MLCCs).

Having multiple qualified sources can create greater flexibility when a supplier becomes constrained, while also providing greater visibility of pricing and availability.

This approach reflects a wider move towards supply-chain diversification. DHL reports that 57 per cent of companies with China-based production have adopted a “Supplier +1” strategy, retaining their existing supplier while adding at least one additional source in another region. The approach is designed to reduce reliance on a single supplier and provide an alternative when disruption affects one part of the supply chain.

For an EMS provider, however, qualifying an alternative supplier is not simply a purchasing decision. Their components must additionally be verified to meet the required technical, quality and reliability specifications.

Step three: Using engineering to reduce cost

When component prices increase, changing suppliers is not always the only option. Engineering can also be used to identify where costs can be removed from the product itself.

Ryder works with suppliers and customer on Value Analysis and Value Engineering (VAVE), examining material specifications, manufacturing processes and design choices to identify opportunities to reduce cost without compromising performance or quality.

Ryder’s current program is examining Current work includes metal stampings, transformers and adapters, while similar VAVE exercises can be carried out with customers to identify savings, from design through to production.

This makes cost reduction less dependent on negotiating a lower unit price. Instead, the aim is to understand what is driving the cost of a component and whether the same function can be achieved through a different material, process or design.

Step four: Qualifying alternative components

There are also situations where the problem is not price but availability.

If a specified component becomes unobtainable or commercially impractical, an alternative may need to be identified and qualified. For an EMS provider, this can include electronic components as well as PCB substrates.

The process needs to go beyond finding a part with a similar specification. Engineers need to establish whether the alternative meets the required electrical, mechanical and reliability requirements before it can be introduced into production.

Ryder works with customers through the evaluation, testing and approval process, providing a route to alternative components while maintaining the required quality and compliance requirements.

This becomes particularly important when a component is critical to production. Finding an alternative after a line has already stopped provides far less value than identifying and qualifying a second source before it is needed.

Step five: Coordinating the wider supply chain

Some supply constraints cannot be solved by working with one supplier in isolation.

PCB manufacturing is one example. When PCB supply tightened, Ryder brought together customers, PCB manufacturers and upstream copper-clad laminate and prepreg producers, including Taiwan Union Technology (TUC) and Elite Material (EMC).

The aim was to improve visibility across the chain by aligning demand forecasts, sharing allocation information and coordinating production schedules between different tiers.

This type of coordination can help address a common supply chain problem: material may exist somewhere in the network, but without sufficient visibility or coordination it does not necessarily reach the production line that needs it.

The closer an EMS provider can work with suppliers and customers, the earlier potential constraints can be identified and addressed.

Step six: Using long-term agreements selectively

Long-term purchasing agreements can provide another way of managing price uncertainty, although they are not suitable for every component or material.

For categories where demand is relatively predictable, agreeing pricing over a longer period can provide greater cost stability for both the supplier and customer.

Ryder has maintained this approach for selected materials, including a multi-year agreement with LG for post-consumer recycled polycarbonate (PCR-PC). The agreement provides predictable costs over the life of the arrangement while giving both parties greater forward visibility.

However, the approach is applied selectively rather than across an entire bill of materials. Where demand, availability or market pricing is too unpredictable, locking in a long-term price may not provide the same benefit.

Preparing for a more volatile supply chain

The current electronics market is not affecting every component in the same way. Availability and pricing can vary significantly between categories, suppliers and regions, making broad assumptions about the supply chain increasingly difficult.

For procurement and supply chain teams, this makes early visibility particularly important. Monitoring component markets, maintaining alternative sources, using engineering to design cost savings and coordinating with suppliers can all provide more options when market conditions change.

The objective is not to prevent every price increase or guarantee that a component will always be available. It is to reduce the impact when conditions change and give the partners more time to respond.

In a volatile electronics supply chain, the value of an EMS partner is therefore not simply its ability to purchase components. It is the ability to combine procurement, engineering and supplier relationships to manage cost and availability across the wider supply chain.

By taking a proactive approach to forecasting, sourcing, VAVE and supplier coordination, manufacturers can reduce PPV exposure, protect delivery schedules and make earlier, better-informed decisions when market conditions change.
